  • Thank you, operator. Good afternoon, everyone, and thank you for joining Frontdoor's Third Quarter 2018 Earnings Conference Call. Joining me on today's call are Frontdoor's Chief Executive Officer, Rex Tibbens; and Frontdoor's Chief Financial Officer, Brian Turcotte.

  • Before I review the agenda and turn the call over to Rex and Brian, at about 3:00 p.m. Central Time today, Frontdoor issued a press release reporting our third quarter 2018 financial results. The purpose of today's call is to provide investors with further details regarding Frontdoor's financial results as well as provide a general update on the company's progress. The press release and a slide presentation that will be utilized during today's call can be found on the Investor Relations section of Frontdoor's website, which is located at www.frontdoorhome.com. I would also encourage all of our listeners to visit our website to find out more about our company.

References on the call to EBITDA are to adjusted EBITDA as defined in our press release and the appendix of this presentation.

  • As a reminder, the results for the quarter are presented in a consistent manner with the historical results included in our registration statement on Form 10, which is a carve-out basis derived from ServiceMaster's consolidated financial statements. Our financial statements include all revenues, costs, assets and liabilities directly attributable to us. Additionally, our financial statements for periods prior to the spinoff include allocation of certain costs from ServiceMaster incurred on our behalf.

  • For those following along with the presentation available on our website, I'll walk through the agenda items shown on Slide 3. Frontdoor's CEO, Rex Tibbens, will lead off by providing a review of our third quarter 2018 highlights. He will then dive into some of the key drivers for the quarter and our strategy and the business update. Brian Turcotte, Frontdoor's CFO, will follow and will summarize our third quarter 2018 financial results, provide more details in regard to our financial statements and then speak to the full year 2018 outlook. We will then open up the line for questions.

  • I'll now turn the call over to Frontdoor's CEO, Rex Tibbens, for opening comments. Rex?

  • Thanks, Matt, and good afternoon, everyone. Let's start with our third quarter highlights on Slide 4.

  • After more than a year of hard work by teams across every area of the company, we completed the spinoff from ServiceMaster on October 1. I'm truly grateful to all those involved in the spinoff, and I want to thank all the employees and partners who put in the extra effort to execute this spinoff as planned. Now with the spinoff behind us, I remain even more steadfast in my belief that Frontdoor possesses a great core business led by its 4 market-leading brands, American Home Shield, HSA, Landmark and OneGuard, with an even brighter future.

  • As we continue to grow quickly, it is imperative that we have the systems, processes and people in place to enable continued growth and evolution. To that end, we've recently added 3 key leaders to our team as well as 1 new board member, and I'll provide more detail on their background shortly.

  • Before doing so, let me first turn to the financial highlights for the quarter.

  • In the third quarter, we continued to see strong top line growth. We delivered a 9% increase in organic revenue to $377 million, which was helped in part by an improvement in the customer retention rate to 76% for the quarter, up from 75% in the prior year period.

  • Net income of $49 million was down 7%. And pro forma EPS of $0.58 per share was down 8% versus the prior year period and reflects the impact of higher claims cost versus the same period in 2017.

  • Turning to Slide 5. I want us to take a moment to address the many actions that we are taking on the initiatives we laid out in the second quarter to strengthen the core business and address rising claims costs. As I mentioned, this quarter, we achieved another period of strong revenue growth, which is consistent with the past several years for the company. With rapid growth comes the need for scalable and elastic processes. Our systems and processes have not kept up. We are fully focused on improving our core systems and processes to ensure we have a stronger foundation that continues to enable scale. We are extremely bullish on this business, both from the core of our home service plan business as well as the future of on-demand home services.

  • Now that we have the spin behind us, we are focused more than ever on improving our operational processes, cost structure and customer experience and further enabling a culture of innovation and data input-based decision-making and empowerment. This transformation is not a onetime event, but an ongoing, continuous process of improvement.

  • As we dig more into the business, we are finding even more opportunities to optimize the way we operate the company. It is imperative that we focus on the transformation of core business processes to create the level of visibility we need to make algorithmic changes to our cost structure. Significant progress on transformation will take us through the first half of 2019.

  • The positive attributes of this business are more prevalent than ever, strong revenue growth, strong cash flow conversion and a high rate of customer renewals. We want to focus on making the core better so that we're ready for the future of on-demand.

  • So what opportunities have we uncovered and what actions have we taken on the initiatives laid out on ServiceMaster's second quarter earning call? First, pricing. We told you that we have made and will continue to make product pricing changes for the balance of 2018 and into 2019, which has been going according to plan.

  • We are strategically raising prices in all products across all channels at a rate above historic inflation levels. Keep in mind, our subscription-based pricing model is a virtue that provides strong, stable and predictable revenue. However, it also means that it takes time to fully realize pricing increases.

  • As many of you know, cost increases are realized as incurred, but the full impact of pricing changes takes about 12 to 18 months to flow through, depending on the home service contract renewal cycle. As a further reminder, historically, we had implemented pricing increases at an annual rate of inflation and we did not adjust pricing on some products for the last few years.

  • Also, I am pleased to mention that our dynamic pricing project is well underway. We will share more on dynamic pricing on our fourth quarter earnings call, as we need to test and gather more data. Our preliminary results are promising, but again, it's too early to make a call on the long-term impact.

  • Along with pricing, we're also making process improvements. We're building systems to help better gain visibility into the business. As we manage the business to the inputs versus the averages, we will have to better -- we'll have better visibility into the drivers of claims cost. This increased visibility will allow us to identify trends earlier and respond in a more proactive versus reactive manner, which will help us better control cost and better manage parts, labor and invoicing and other aspects of the business. For example, we are making improvements to the models used in the estimation process of claims cost, which will allow us to better forecast, react and manage to the inputs of the business from both an operational and financial standpoint.

  • We are shifting the culture of the company to be one that is driven on data and empowerment. This includes changing our processes to push decision-making down to our front-line employees to more rapidly improve customer service, more quickly test ideas and using input-level information to solve problems.

  • Third is cost containment. We are combating inflation in contractor labor and products through the following actions: negotiating agreements with our contractors, part suppliers and appliance manufacturers with a focus on containing cost, which we are in the process of doing now; improving the algorithm that deploys service work orders to our preferred contractors. The preferred contractors give us the best service and lowest cost in exchange for guaranteed work order volume. We're also encouraging more contractors to source parts directly through Frontdoor to take advantage of our volume price discounts.

  • We've also been addressing appliance replacement rates, and I'm happy to report that we're making progress in this key area. On ServiceMaster's second quarter earnings call, we told you that our replacement rate for appliances was higher than planned due to lack of parts availability. The underlying issue of the parts being no longer available stemmed from our product supply network at the time, having sufficient inventory to handle our requirements. Since that time, we have sourced additional suppliers as well as worked with our current suppliers to ensure that we have the right parts and sufficient volume in stock. We've now seen our replacement rate gradually improve as a result of these efforts.

  • And finally, people. We've made a few key hires over the last few months to augment an already strong team, all of whom share common threads of innovation, scale and customer obsession. Jeff Fiarman joined as Senior Vice President and General Counsel in August. Jeff has spent his career helping innovative and digitally-driven consumer-focused businesses successfully pioneer and penetrate new markets and build and deploy attractive subscription-based and reoccurring revenue business models. He has served as an Executive Officer and General Counsel for multiple publicly traded and privately held companies, including fellow NASDAQ-traded IDEXX Laboratories and Weight Watchers, has experience in private, multinational legal practice and even cofounded a consumer technology company, leveraging innovative nanotechnology. Since his arrival, Jeff has also brought a new level of governance to our team.

  • Brett Worthington joined as Senior Vice President, Business Development in September. His role -- in his role, Brett is responsible for the growth and scale of the real estate channel, growing our business through partnerships and business development in our core business. Brett comes to us from Samsung where he was the Vice President of Global Business Development at Samsung SmartThings and was responsible for the development of partnerships and services globally as well as its go-to-market strategies. Prior to Samsung, Brett held several leadership positions at Wink, Ingersoll-Rand, BMC and served 10 years in U.S. Army. He is a Veteran of Operation Iraqi Freedom IV & V, and we thank him for his service.

  • Last week, we announced that Scott Brown joined us as Senior Vice President of Customer Experience. Scott has extensive knowledge in service and support operations as well as in leveraging data and technology to raise the bar on customer experience. He has held a variety of leadership roles with some of the world's most well-known consumer brands including Starbucks, Amazon and Dell. Most recently, he served as Vice President of Starbucks' field support center, where he directed contact center operations, customer care and employee support operations for over 8,000 stores in North America. He also led Amazon's customer service organization across the Americas region and had global responsibility for defining, designing and deploying customer service for the company's digital services and devices. Scott will most certainly raise the bar on customer experience as well as help us rationalize the 8% of revenue or nearly $100 million we spend annually to serve our customers every day.

  • Frontdoor has also added a new board member in October, Brian McAndrews has spent his career driving innovative growth in both private and public companies. He is currently Chairman of the Board of Grubhub and serves on the boards of The New York Times Company and Teladoc Health. He previously served as Chairman and CEO of Pandora Media. Brian is an exceptional business leader, innovative entrepreneur and mentor to the Frontdoor team. We look forward to his insight as we focus on scaling our core business and building our on-demand home services. As you can see, we're making very calculated and strategic changes to the business that will better position us for the long-term growth.

  • Turning to Slide 6. I want to review some of the activity we have in our core business, providing home service plans. First, let me explain that a Frontdoor home service plan is not insurance, is not utility line protection and is not an extended product warranty. Specifically, a home service plan does not cover acts of God such as hurricanes or floods. Our home service plan covers repair, replacement of major components of up to 21 household systems and appliances such as your refrigerator, dishwasher, washer and dryer and air conditioning.

  • Customers primarily purchase the home service plan for 2 reasons: budget protection and convenience. In terms of budget protection, we cover the repair or replacement of some of the most expensive items in your home that could otherwise be devastating to savings or the household budget.

  • In terms of convenience, busy homeowners do not want the hassle of finding a qualified contractor to repair something that is broken. We have a qualified network of over 15,000 contractors and approximately 45,000 technicians and we guarantee their work. This is our moat as it is one of the primary differentiators between us and other companies that only provide contractor leads. Frontdoor and its family of brands is the largest provider of home service plans in the U.S. This gives us scale, which in turn provides a virtuous cycle to provide a higher level of work density for our contractors. We are then able to negotiate volume price discounts from our contractors. Most of our work goes to our preferred network, which is about 20% of our contractor base and handles about 80% of our work order volume.

  • In fact, the work orders we provide account for about 40% of the preferred contractors' total book of business annually. This relationship allows us to reinvest our gross profit and then the virtuous flywheel just continues to turn. These are really great core business, and that scale is our competitive advantage.

  • Now turning to the direct-to-consumer or DTC channel, which we created over the past decade in order to market directly to existing homeowners. We continue to invest in marketing to drive new unit sales growth. Part of this process is determining the most efficient spend across all of our marketing channels as we look to increase our penetration across the country.

  • The efficient marketing frontier of understanding our cost curves will allow us to spend those marketing dollars that we allocate to DTC in the most efficient way possible and drive growth with a lower cost to acquire. And as I mentioned earlier, we are implementing dynamic pricing in the DTC and renewal channels. As a reminder, the home service plan industry has historically priced contracts on a state-by-state basis. For dynamic pricing, we can model our cost and price sensitivity down to the ZIP Code level. Using this micro-geography approach, we can set prices to achieve more consistent gross profit margins and also target lower-risk homes with lower contract prices.

  • We believe some of the homes were priced out of market with state-level pricing, so we think there is unit growth potential in this area. Still early days, but we will provide an update on our progress on our Q4 earnings call.

  • Next, let's discuss the real estate channel. We pioneered the home service plan product and industry over 45 years ago to the real estate channel. The value proposition of this channel is peace of mind to a potential homeowner. We have a team of over 150 sales professionals who build relationships with realtors and educate them about the value of the home service plan to all parties involved.

  • After 2 very strong years, we have seen some stabilization in the home resale market. We are proactively addressing potential slowing by becoming more innovative in the ways our team is marketing our products and growing our share of the market by improving the efficiency of our spending in this channel. We're also continuing to pilot new services and enhance the customers' experience to help drive renewal rates. Many of you heard about the success of rekeying efforts in the real estate channel at our Investor Day in September, where a new homeowner with our home service plan can request a locksmith come to their house and rekey all their locks for the price of their trade service fee. This has been a positive high-engagement touch point for our customers. The early feedback from rekeying offering has resulted in a significant increase in customer retention among the pilot group for our first year real estate product. We're also piloting many other services such TV mounting, HVAC tuneups, painting and cleaning services and others to enhance the customer value proposition and drive higher renewal rates.

  • Further, we are implementing process improvements to enhance the customer service experience such as reducing the cycle time it takes to complete a claim and improving our average speed to answer calls in our customer care centers by 50% over last year. We see a big opportunity in this space to leverage self-service to lower cost and improve the customer experience.

  • Now turning to Slide 7. I want to discuss the total addressable market within the existing home service plan space as well as my vision for on-demand services. Today, the core home services plan business operates in what we would call the home repair segment of the larger $400 billion U.S. home services market.

  • We believe there's 3x upward growth opportunity from the nearly 5 million homes with a service plan today to potentially over 15 million homes. That can be achieved through greater customer education, market penetration, expanded product offerings and improving customer service. Over time, we also have the opportunity to target new segments of homes such as apartments and property management services to potentially grow internationally.

  • Currently, we operate in the home repair segment of the market, which is only about a 1/4 of the home services market. Our vision for on-demand services is separate from home service plan and can address the entire home services market.

  • Branding under Frontdoor, on-demand customers will be able to go to their phone to consume a wide spectrum of home services, including home maintenance and home improvement. Whether a homeowner is upgrading their bathroom fixtures, looking to have a TV mounted, need a room painted or want to have a filter subscription service, they will be able to go to our application and consume these services with a predetermined cost and service date.

  • Directly linking consumers and contractors is a massive differentiator for us, where we will be providing transparency of both price and schedule, guaranteeing the work and taking the hassle out of owning a home. Our plan is to begin to build on-demand services in 2019, starting with the pilot and playbook that we can scale. We would start with our core trades that we offer today including appliances and HVAC, because we have contractor density in those trades. In 2020, we plan to scale and grow the business as fast as possible once we have a sound playbook that works well in a couple of key cities. We can then roll that playbook out across the U.S. 2020 is also a year I would expect on-demand services to have a more meaningful financial impact on the business. In 2021, I would plan to optimize on-demand services and make improvements as needed.

  • In summary, we have a great core home service plan business and we have the opportunity to be a leader in the broader $400 billion U.S. home services market by leveraging our core contractors to not only repair homes, but improve and maintain them as well.

  • I'll now turn the call over to Brian, who'll cover our third quarter 2018 financial results in more detail and discuss our full year outlook. Brian?

  • Thanks, Rex, and good afternoon. Let's now turn to Slide 8, and I'll review our third quarter 2018 financial results.

  • Third quarter 2018 revenue increased 9% to $377 million, driven primarily by a 7% increase in the number of home service plans, which now total 2.1 million, and the higher average price per plan compared to the prior year period. As a reminder, the components of total revenue growth have historically been split between about 80% volume and 20% price, and that is basically the same for this quarter with the 9% growth comprised of 7 points of volume and about 2 points of price.

  • I'll now provide more detail on the revenue contribution among our 3 primary customer channels: existing customer renewals, first year real estate sales and first year direct-to-consumer sales. Revenue from customer renewals was up 10% over the third quarter last year, primarily due to an improvement in customer retention to 76% this year versus 75% prior year. First year real estate revenue was up 6% versus the prior year period, driven by a mix shift towards higher priced home service plan offerings.

  • First year direct-to-consumer revenue was up 10%, driven by 7% growth in new home service plans over the prior year period. Gross profit declined 2% versus the prior year period to $176 million due to the increase in claims cost Rex mentioned earlier. Higher claims cost and an increase in other operating costs that I'll review in a moment resulted in net income of $49 million, pro forma earnings per share of $0.58 and adjusted EBITDA of $86 million.

  • Turning to Slide 9. You'll see an adjusted EBITDA bridge from the third quarter of 2017 to the third quarter of 2018 and the factors impacting the results. Starting on the left, the 9% increase in revenue converted to $19 million of adjusted EBITDA, which is net of the related claims cost attributed to this revenue growth.

  • Now let me walk you through the details of the $21 million increase in claims cost versus the prior year period, which is broken into 4 areas. First, $7 million relates to the higher underlying cost of repairs across all trades, particularly appliance, HVAC and plumbing, primarily driven by inflation of both labor and parts. As you would expect, in a tight labor market, contractor firms are paying technicians more to secure their services. We also has experienced a 12% increase in plumbing trade cost from both the mixed shift, the higher-cost hot water heaters due to increased energy efficiency standards and newly enforced tariffs on products manufactured with imported Chinese steel.

  • Second, $6 million from the adverse development of claims cost from prior periods. As a reminder, cost development is the actuarial process of estimating claims cost and then shoring up those estimates to actual cost. Of that $6 million, $5 million was related to claims from the first half of 2018 and $1 million was related to claims from the fourth quarter of 2017. As Rex mentioned, we are enhancing our claims estimation process to increase its accuracy and to have more timely insight into unfavorable claims cost trends in the current period. More timely insights into these trends will allow us to take swift action to mitigate.

  • Third, $5 million relate to a higher number of work orders received in the third quarter due to significantly warmer temperatures compared with the prior year period primarily impacting the HVAC trade. And finally, $3 million is due to increased appliance replacements. Despite this unfavorable impact in the third quarter, we have begun to see gradual improvement in appliance replacement trends as previously mentioned.

  • As we continue across the bridge, sales and marketing cost increased $2 million over the prior year period due to incremental investments made to drive the 7% increase in the number of home service plans versus prior year.

  • We also invested an additional $2 million to delivering an improved level of customer service, which resulted in a 50% improvement in average speed to answer calls versus the same period last year.

  • The spinoff to synergies of $2 million related primarily to the costs associated with the separation of Frontdoor IT systems from ServiceMaster. And finally, the $3 million of other costs are mainly higher professional fees and bad debt expense in the third quarter.

  • Please turn to Slide 10 for a review of our cash flow and cash position. Net cash provided from operating activities was $126 million for the 9 months ended September 30, 2018, down $10 million from the same period in 2017. This decline was primarily due to a $21 million increase in cash payments related to restructuring and spinoff charges, which was partially offset by a $13 million increase in operating earnings adjusted for noncash charges.

  • As mentioned during the Frontdoor Investor Day in September, one of the key attributes of this business is its stable working capital characteristics. For the 9 months ended September 30, 2018, the change in working capital was a slight use of cash and roughly equivalent with the prior year period. Net cash used for investing activities was $4 million for the 9 months ended September 30, 2018, compared to net cash provided from investing activities of $5 million for the same period in 2017. The increase is primarily due to $13 million of higher capital expenditures, including the headquarter's relocation and separation-related costs.

  • Net cash used for financing activities was $98 million for the 9 months ended September 30, 2018, compared to $53 million in the prior year period. The increase is primarily due to net cash transfers to ServiceMaster that occurred prior to the spinoff as well as debt issuance costs.

  • Free cash flows were $104 million for the 9 months ended September 30, 2018, compared to $127 million in the prior year period. This decline was due to an increase in property additions related to spinoff, primarily technology assets that we previously shared with ServiceMaster and lower net cash from operating activities.

  • We ended the third quarter with $314 million in cash and marketable securities, which does not reflect certain subsequent adjustments made in connection with the spinoff from ServiceMaster. Following those adjustments effective October 1, our cash and marketable securities totaled $251 million. This is consistent with the spinoff agreement, which provided that Frontdoor would retain $53 million in cash and marketable securities in excess of the required total restricted net assets. Those restricted net assets increased to $198 million on October 1, 2018, due to certain states requiring additional security against claims following the separation from ServiceMaster.

  • As a reminder, our restricted cash balance increases by about 10% of the increase in revenue on a dollar basis. For example, if Frontdoor's revenue grew $10 million in a period, our restricted cash balance would increase approximately $1 million in that same period. I should note that the 50% figure referenced during the Investor Day related to the proportional rate of the restricted cash balance increase compared to the rate of revenue growth in a period. Simply put, if revenue grew 10% off its base, the restricted cash balance would grow at half that rate or 5% off its base.

  • Also, I'd like to remind everyone that we successfully completed our $1 billion debt offering on August 16, 2018, which includes a $650 million term loan facility and $350 million of high-yield notes. We also completed a $350 million interest rate swap on a term loan facility in October. This swap increases the portion of our total debt covered by fixed interest rates to 70%, thus reducing our risk in a rising interest rate environment.

  • Turning to Slide 11. I'll cover our full year 2018 outlook. Revenue is anticipated to range between $1.25 billion to $1.26 billion and reflects our expectations that the strong organic revenue growth exhibited through the first 9 months of 2018 will continue through the fourth quarter. Gross profit margin for the full year is anticipated to range between 43% and 44%, reflecting a continuation of higher claims cost through the end of the year.

  • As a result of the higher claims cost and continued investments in sales and marketing to drive sales unit growth and in our call centers to improve customer service, full year adjusted EBITDA is anticipated to range between $215 million and $225 million. Capital expenditures are anticipated to range between $25 million and $30 million, including $15 million to $20 million related to spinoff, principally cost to replicate IT systems and approximately $10 million related to recurring capital needs and continued investment in our information systems.

  • And finally, the full year effective tax rate for Frontdoor is expected to be approximately 25%.

  • To conclude my prepared remarks this afternoon, Frontdoor has an attractive recurring revenue model, delivering robust organic revenue growth and strong free cash flow. And as Rex mentioned, we are confronting industry-wide cost headwinds by raising home service plan prices across all channels, transitioning to a data-driven organization and improving how we manage our base of contractors and suppliers.

  • With that, I'll now turn the call back over to Matt to lead us to the question-and-answer session. Matt?

  • I just wanted to kind of focus on the part sourcing and replacement. Can you give any further color on sort of when we can see those improvements in parts sourcing and improving replacement rates, when we'll see that those costs start to normalize? Or how long it will take for the -- this improved sourcing to really filter through the system?

  • It's Rex. I think over -- every quarter, we get stronger and stronger. It's about making sure we have the right supplier network and then we'll continue to see those -- the -- I think you're referring to the appliance replacement rate continuing to gradually move down. I think it's over the next couple of quarters that you'll continue to see the improvement back to kind of historic levels, if you will.

  • Okay, great. And just one follow-up. You touched -- in the prepared remarks, you touched on pushing some of the decision-making down to sort of a more front-line basis. Can you just go maybe into a little bit more detail on what that looks like and how you hope to have that maybe drive some margin improvement?

  • Sure. So having the right systems and processes in place really allows us to make quick decisions via technology that we can then push those -- the decision-making down to the front line. So if you go online or call us, we'll have a lot more robust way of taking care of customers in terms of figuring out the problems ahead of time and then knowing the contract and knowing what things we need to do from a visibility perspective, be able to identify trends, those types of things. So if you're a frontline associate, you have the power -- the information at your fingertips to better help the customer.

  • The -- I just -- I wanted to focus again on the margin -- or the gross margin. For the fourth quarter, I'm calculating, roughly imply 35% level. Is that correct?

  • Of gross margin?

  • Of the gross margin percentage, yes.

  • That could be right. I'm focused more on the EBITDA margin at this point. But there would be -- this is Brian, by the way, gross margin pressure in the -- yes, I think it's a little higher than that. I'd rather look at my notes. You're pretty close for gross margin.

  • And is there -- is that being driven completely by your expectation of replacement issues, the plumping price increases? Or is there another actuarial adjustment that you expect to incur in the fourth quarter?

  • Brian K. Turcotte - Senior VP & CFO

  • No, it's not an actuarial adjustment. It is continued pressure that we see in Q3, inflationary pressures continue into Q4. And also, October was a very unique month where we had a very hot beginning to the month and had more AC claims than we normally would have. And then in turn cold in the back half of October. So we had heaters going on for the first time in the year. So that plus the continued inflationary pressures led us to believe that we'd have a little more pressure in Q4 than normal. But to be very clear, it's not -- we're going to continue invest in our sales and marketing to drive the unit growth and in customer service to drive revenue growth going forward. And we do expect the return to our more historic margins through the initiatives Rex mentioned going forward.

  • Okay. So you assume to return on the same on the gross side? Or is that through improvements on the other lines to drive EBITDA margin?

  • Rexford J. Tibbens - President, CEO & Director

  • That's gross margin we're talking about through the improvement. We're still going to spend -- on the SG&A side, we're still going to spend to drive growth and revenue growth going forward.

  • Edward Christopher Gamaitoni - MD & Assistant Director of Research

  • Certainly. And have you had any early feedback about the elasticity of consumer renewals with the price increases that you mentioned?

  • Brian K. Turcotte - Senior VP & CFO

  • Yes, certainly, for raising prices, we have not seen any negative impact from that yet. Again, early days and we continue to raise prices. Remember that as the customers' home service plan comes up month-on-month, that's how we're measuring those renewal rates, but so far, they're falling in line with our expectations.

  • And I know it's -- do you have to wait for the annual renewal for the people that are on monthly direct EBIT, is that how it works?

  • Brian K. Turcotte - Senior VP & CFO

  • Right, right. So you sign up for a 12-year -- sorry 12-month home service plan and as you get closer to month #12, a majority of our customers are never doing contracts. And so we remind them that their renewal is coming up, and that's when we tell them of any pricing change.

  • Brian, just a quick question on the guidance on the top line. I noticed you kind of moved that around a little bit. I would have thought with rising costs, you would maybe accelerate the price increases, which would get you an upward adjustment on the revenue guidance. Just kind of curious looking at the top end of the range what were their puts and takes there?

  • Rexford J. Tibbens - President, CEO & Director

  • It's Rex. I'll take that one. So when we make pricing adjustments, keep in mind that it takes 12 to 18 months for those to flow through, as I mentioned earlier. If I make a -- if we raise prices in January, but your contract doesn't come up for renewal until June, that's another 12 months -- because from there until you see the full revenue impact, because we recognize revenue 1/12th at a time.

  • Ian Alton Zaffino - MD and Senior Analyst

  • Okay. Okay. And -- okay. So I guess, when I look at the previous guidance for the top line, the top end of the range had come down. Is that not right that you do -- like you have $1.27 billion, now you are at $1.26 billion. Want to know what the driver of that was.

  • Rexford J. Tibbens - President, CEO & Director

  • Yes, I thought we had forecasted -- yes, I -- last time we forecasted 9% organic revenue growth for the year. And so I'd have to check on that.

  • Ian Alton Zaffino - MD and Senior Analyst

  • Okay. Okay. All right. That -- those are the only questions. I appreciate that. But a final question would be how do we sort of -- what's the time line for the on-demand product? As we kind of look for models -- I know you said we're not going to give guidance into next year. But how should we be thinking about maybe the ramp in the on-demand products? What will be some of the milestones, we, as investors or analysts, should be looking for?

  • Rexford J. Tibbens - President, CEO & Director

  • Sure. So as I said earlier in the remarks, 2019 is about building out the business. So it's about getting a robust playbook in place where we understand the unit economics and how the business would work. And then -- we would start to scale the business over a couple of fittings and really asset tests, if you will, in 2019. 2020, we have a strong playbook in place. We really start to scale across the geographies and where it makes sense to have an on-demand business certainly in major metropolitan areas. And then 2021 is then the time that we begin to really optimize the business from there. So from a financial perspective, we don't see a material impact in 2019 -- sorry -- yes, 2019. It's really in 2020 that we'll begin to see material impact. But we're $1.25 billion business in revenues, so it's going to take quite a while before you start to see the revenue impact from that.

  • Ian, it's Brian again. I checked our Investor Day, and we said 8% to 10% revenue -- organic revenue growth for 2018. We fell right in the middle of that. But you're right, the upper range would have been closer to $1.27 billion. But we're right in the middle of our range.
